This is an extension of a strategy memo I wrote at Salesforce in 2020 about value-aligned business models and the incumbency trap. That essay argued that Shopify's success stemmed not from being a better SaaS product but from a revenue model perfectly aligned to its customers' outcomes, and that Salesforce's ACV-driven model left it structurally vulnerable to exactly this kind of disruptor.
